Criteria and weights

Our own defaults, not from a standard. Change the weights (1 to 3) on the Settings sheet.

CriterionWeightWhat to look at
Quality3Lots sent back, complaints, 8D response
Delivery3Late or short deliveries
Response2Speed and content of answers to problems
Documentation1Certificates, PPAP or FAI files, change notices
Commercial1Price stability, invoicing

How the band works

The weighted average is the sum of score times weight, divided by the sum of the weights, rounded to one decimal. Our own default cut-offs: 4.0 and above, Keep as is; 3.0 to 3.9, Worth a review talk; below 3.0, worth agreeing an action plan. A row with a missing score shows Fill all five. Under the table, a count of suppliers per band.

Example (fictional)

Made-up suppliers, period ending Wednesday 30 September 2026. Scores in the order quality, delivery, response, documentation, commercial:

SupplierScoresWeighted averageBand
Supplier A5, 4, 4, 4, 34.2Keep as is
Supplier B3, 3, 3, 4, 43.2Worth a review talk
Supplier C2, 3, 2, 3, 42.6Below: worth agreeing an action plan

How to use it

  • Score from records, such as complaints, delivery data and 8D answers, and note them in the Notes column.
  • Share the score with the supplier and agree what changes it. Worth a check: does a low quality score match the open complaints in your supplier 8D tracker?
  • For a closer look on site, use the supplier quality audit checklist.

Your own procedure and your customers decide how suppliers are selected and evaluated. The band is an aid for a conversation, not a decision about the supplier.
